Takt time is the pace you have to finish one unit at in order to meet customer demand — the heartbeat the line is supposed to run to. Most calculators stop at that number. This one goes one step further and asks the question that actually matters: given how long a unit really takes you today, can you hit it? Your cycle time is 62.0s against a takt of 57.3s. At that pace you make about 832 units/day and demand is 900 — short by 68. Cut 4.7s out of the cycle, add capacity, or agree a lower committed volume. Running the line faster than it can safely go is not the fourth option.

How takt time is calculated
The formula is simple. Getting the inputs honest is the hard part.
- Takt time = Net available production time ÷ Customer demand, for the same period.
- Net available time = (Shift length − breaks − planned downtime) × shifts per day. This is the number people get wrong.
- Customer demand = what the customer pulls, not what you want to build. Building above takt is overproduction, which is inventory you paid for early.
The mistake that makes takt useless
The single most common error is using gross shift time as the numerator. An eight-hour shift is 480 minutes on paper, but with a 30-minute break and a 20-minute changeover it is 430 minutes of running time. Use 480 and your takt comes out about 12% faster than reality, so the plan is unachievable from the moment it is written — and the line misses it every single day without anyone being able to say why.
The calculator warns you if you enter no breaks and no downtime, because a line that genuinely runs every minute of every shift is rare enough to be worth double-checking.
Takt, cycle time and lead time are three different things
These get used interchangeably and they are not the same, which causes real confusion in improvement work.
- Takt time is a requirement set by the customer. You do not control it directly — demand does.
- Cycle time is a fact about your process: how long one unit actually takes. This is what you improve.
- Lead time is what the customer experiences from order to delivery, including all the waiting your unit does in queues.
The useful comparison is cycle time against takt. If cycle time is above takt, you cannot meet demand without changing something structural. If it is far below takt, you have capacity you are paying for and not using — which is worth knowing before anyone approves more equipment.
Worked example
The calculator loads with a line running two 8-hour shifts with 30 minutes of breaks and 20 minutes of planned downtime each, against demand of 900 units a day. That gives 860 net minutes and a takt of about 57 seconds per unit. With an actual cycle time of 62 seconds the line makes roughly 832 units — 68 short. That gap is the whole point of the exercise: it turns "we keep missing the schedule" into a specific five-second problem with three possible responses.
What to do when cycle time exceeds takt
There are only three honest options, and pressuring people to move faster is not one of them. Reduce the work content or remove waste from the cycle; add capacity through another station, shift, or line; or renegotiate the committed volume. Attack the constraint first — the slowest station sets the pace no matter how much you improve the others, so improvements elsewhere produce nothing but more inventory in front of the bottleneck.
